Stage 0: Pre-Project Foundation
The biggest lesson I learned is that projects succeed or fail before a single line of code is written. The preparation phase sets the tone for everything that follows.
Idea Validation and Direction
I used to jump straight into technical discussions, but I learned that taking time to align on the vision saves weeks of confusion later. Here’s what works:
FigJam Brainstorming Sessions: I start every project with a collaborative brainstorming session using FigJam. It’s visual, everyone can contribute simultaneously, and we can easily organize ideas into themes. The key is to combine this with video calls - text-only brainstorming loses too much nuance.
ChatGPT for Research: This has become invaluable for quickly researching existing solutions and getting different perspectives on our ideas. I’ll often ask the team to spend 30 minutes with ChatGPT exploring similar services and potential features before we meet.
Target User Definition: We define our primary user persona and write down exactly what problem we’re solving for them. If we can’t agree on this, we’re not ready to start building.
MVP Feature Definition
The hardest part isn’t deciding what to build - it’s deciding what NOT to build. I’ve seen too many projects get bogged down in feature creep.
My approach now:
- Benchmark 3-5 similar services to understand the competitive landscape
- Define core MVP features that demonstrate our unique value proposition
- Create a “parking lot” for nice-to-have features that we explicitly won’t build in V1
The rule I follow: if a feature isn’t essential for demonstrating our core value proposition, it goes in the parking lot.
Stage 1: Environment and Infrastructure Setup

- Backend Lead: API design and implementation, database management
- AI/ML Specialist: Model development and API integration (when applicable)
- QA/DevOps: Testing strategy and CI/CD setup
I’ve learned that people can wear multiple hats, but there needs to be clear ownership for each area.
Stage 3: Design and Documentation
Feature Specification
I maintain a detailed feature specification document in Notion that includes:
- User stories for each feature
- Acceptance criteria
- API requirements
- UI/UX requirements
Important lesson: This document is living and breathing. We update it as we learn more about the requirements.
UI/UX Design
Figma Design System: We establish colors, fonts, and component libraries before building anything. This consistency shows in the final product and speeds up development.
Page-by-Page Design: Login, main dashboard, results pages, settings - we design each page with real content, not lorem ipsum.
API and Database Design
ERD Creation: I use dbdiagram.io for database design because it’s simple and generates clean diagrams that everyone can understand.
API Documentation: Swagger has become essential. We document every endpoint with example requests and responses before we build them.
Stage 4: Development and Integration
Development Environment
Environment Configuration: We share .env.example
files and document all required environment variables. Nothing frustrates a new team member more than unclear setup instructions.
Docker When Needed: For complex setups, I’ll create Docker configurations to ensure everyone has identical development environments.
Coding Standards
ESLint and Prettier: These are non-negotiable. We set them up with pre-commit hooks to catch issues early.

Integration Delays
Problem: Individual feature development goes well, but integration takes forever and reveals major incompatibilities.

Communication Breakdowns
Problem: Team members work in silos and duplicate effort or build incompatible features.

Final Thoughts
The biggest insight from managing multiple development teams is that processes should reduce friction, not create it. Every meeting, document, and tool should make the team more effective, not slow them down.
What works for my teams might not work for yours, but the principles remain the same: clear communication, shared understanding, and systems that prevent rather than fix problems.
The best projects I’ve been part of weren’t necessarily the most technically sophisticated - they were the ones where everyone knew what they were building, why they were building it, and how their work fit into the bigger picture.
